下面這個情景聽起來耳熟嗎:你的部門需要開發一項新工藝或拓展一項新業務,或是你的上司、客戶要求你為他們做一些事情,然而你對這些事情並不瞭解——你既沒有經驗,也沒有受過相關的培訓。這時,你會怎麼做?

Does this sound familiar? Your department needs to develop a new process or understand a new business。 Or your boss or client asks you for something that you have little or no experience, knowledge or training related to what they want。 What do you do?

事實是,很多人會就此止步,不敢接受新的挑戰,因為這超出了他們的專業範疇。他們認為自己在這種情況下會做的不夠好,無法給上司或客戶提供他們所需要的幫助。

Many people stop right there。 It’s out of their area of expertise。 They don’t feel they can contribute to the situation or help to deliver what’s needed。

你不是唯一一個面對這類挑戰的人

You’re not the only one facing this challenge

為了應對這種挑戰,我曾在PLSD方法(實踐學習與技能發展方法)研討會中介紹過一個簡單的概念:

你不必重塑成功。不管你正面臨著怎樣的挑戰或難題,除了你之外,還有成百上千的公司和他人也面臨著相似的問題,他們同樣需要解決方案。這也就意味著,不管你在尋找什麼,它都已然存在。有人正在別的地方做著和你相同的事情。

所以,當你發現自己面臨新的挑戰或難題時,請先問自己下面這三個問題:1)誰做得好?2)誰瞭解這方面的知識?3)在哪裡能找到好的借鑑案例?

To respond to such challenges, I teach a simple concept in my PLSD (Practical Learning & Skills Development) workshops:

You don’t have to reinvent success.

Whatever the challenge or problem that you’re facing, hundreds and even thousands of other companies and people are facing the same reality and in need of a similar solution. Whatever you’re looking for, it already exists. Somebody is doing it somewhere.

So, whenever you find yourself facing a new challenge or problem, ask yourself three questions: 1) Who does it well? 2) Who knows about it? 3) Where can I find a good example?

舉個例子。有一次,我合作的一家醫療器械公司需要開發一種新產品,這個產品對公司未來的成功至關重要。產品的開發需要一項技術支撐,但是公司的管理團隊對於如何利用這項技術幾乎沒有經驗。環顧四周,由於沒有人知道怎麼開始,管理團隊對於是否繼續開發該產品猶豫不決。於是我便建議他們思考上面提到的這三個問題:

As an example, a medical device company I work with needed to develop a new product that was critical to the company’s future success。 However, the product used a technology that the management team had little experience with。 They looked around the room。 Since nobody knew where to start, they were hesitant to pursue the development of this product。 I encouraged them to just think about these three questions。

誰瞭解這方面的知識?

Who knows about it?

作為一家全球性公司,在其他國家的分公司中,有沒有員工有對於此類產品或技術的經驗?由於他們也不清楚,我建議他們打聽一下。比如,可以先問問公司的總經理,因為他在來中國前曾在歐洲和美國工作了很久。另外,還可以向那些在其他國家的銷售和生產部門工作的同事瞭解一下。同時,他們也可以聯絡一些諮詢公司,以及以前為客戶提供過這方面專業知識的服務供應商。

As part of a global company, was there someone in their company in another country who may have experience with this kind of product or technology? They weren’t sure。 So, I told them to ask around and find out。 They could start by asking their GM who worked in Europe and the U。S。 for several years before coming to China。 They could also reach out to their counterparts in sales and production in other countries。 And they could contact and talk to some consulting firms and service providers who provided expertise in this area to their clients。

誰在這方面做得比較好?

Who does it well?

除了自己公司以外,有沒有其他公司銷售的產品也利用了他們需要了解的這項技術?雖然這項技術對他們來說是全新的,但肯定有別的公司也曾像他們現在一樣追求這種市場機會。

Besides in their company, what other companies could think they of that sold a product that used the technology they needed to learn about? Although it was new to them, there must be other companies that were also pursuing the same market opportunity as they were。

公司的管理團隊中,肯定有以前的同事、同學或在業內遇到的其他人正在在開發類似產品或使用這種核心技術的公司工作。想辦法聯絡到這些人,並請他們分享自己的經驗,這應該不難辦到。

Among them, they must have ex-colleagues, ex-classmates or people they’ve met in their industry who work in companies that are also developing similar products or using this core technology。 Reaching out and getting them to share what they know shouldn’t be that difficult。

在哪裡能找到好的借鑑案例?

Where to find a good example?

除了與他人交流,是否還能在網際網路上找到什麼對他們有幫助的東西呢?透過搜尋一些關鍵詞,肯定能夠找到一些相關的案例分析、文章、影片、參考文獻和學者論文,這些資料也可能提供有價值的資訊和觀點。另外,這些資料的來源也可以幫助他們找到這個領域相關的公司和專家,並與之聯絡。

Beyond who they could speak with, what could they find through the internet that would be helpful to them? From some key word searches, there were sure to be case studies, articles, videos, references and research papers that could provide beneficial information and insights on what they wanted to do。 These information sources could also help them identify companies and knowledgeable people to contact and speak with。

從他人所知道和所做的事情中學習

Learn from what others know and do

之後發生的事情令管理團隊非常驚訝。公司的製造部門主管聯絡了一位在德國的製造部門主管,這位德國的負責人已經領導團隊開發了這種產品數月,並且他樂意分享自己的所有經驗。

What happened afterwards surprised them。 The head of manufacturing reached out to the head of manufacturing in Germany who had been leading the development of such a product for several months。 He’d be happy to share whatever he could。

業務發展部門主管與一位在一家電子元件公司工作的前同事重新取得了聯絡,而這家公司恰好在其部分產品中使用了他們需要的技術。這位同事幫忙聯絡了自己公司的研發人員,並把公司這項技術上合作的供應商也介紹給了他們。幾個月後,當我再次與公司的管理團隊交談時,他們已經在為新產品進行試點專案了。

The business development director reconnected with an ex-colleague working in an electronic components company that used this technology in some of their products。 The ex-colleague put them in touch with their R&D people and also introduced to them the vendors that they worked with for this technology。 When I spoke with the management team several months later, they were working on a pilot project for their new product。

確認你身邊可用的資源

Recognize the resources available to you

其實你可以接觸到並向他們學習的人特別多,甚至你可能會對自己的人際網路到底有多強大而感到吃驚。這些人們包括你的公司領導、客戶、前同事、同學、微信和領英上認識的人、加入的團體和組織的成員、親戚、朋友,甚至朋友的朋友。他們也包括市場上的行業專家、顧問和服務供應商。除此之外,你還可以透過一些網站,平臺和頻道找到關於任何你想要深入瞭解的事情的案例分析,研究報告。所有的這些資源都可以幫助你瞭解如何完成自己想要做的事情。

It may surprise you how big your network is of people that you can access and approach for their expertise and knowledge。 They include your company leaders, clients, ex-colleagues, ex-classmates, WeChat and LinkedIn connections, members from groups and organizations you’re in, relatives, friends and even friends of friends。 They include industry experts, consultants and service providers in the market。 And then, there are websites, platforms and channels where you can find case studies, research reports and examples of whatever you want to understand better。 All of these are resources that can help you learn how to pursue what you’re trying to do。

對於你遇到的大多數新的挑戰和問題,你不必提出多麼絕妙的點子或思考新的解決方案。

你不需要很多經驗或培訓就能有所貢獻。只要想想你能從誰那裡學到什麼,或者在哪裡可以找到你想知道的。

瞭解或者正在做這件事的人就在你身邊,好的學習案例也在你身邊。你需要做的是儘可能有策略地發現這些資源,並從中借鑑學習。

For most new challenges and problems that you encounter, you don’t have to come up with brilliant ideas or think of new solutions.

You don’t need much previous experience or training to be able to contribute to the situation。 Just think about who you could learn from or where can you find out what you want to know。

Somebody out there knows about it or is doing it. There are good examples out there. Focus on being resourceful to identify and learn from these sources.
